This is where every engagement begins. I conduct a fast, structured assessment of where friction, misalignment, and coordination drag actually live in your system. Not where you think they are — where they actually are.
I interview leadership and team members across functions. I sample real work — projects in flight, handoffs in progress, decisions in limbo. I map how information and decisions actually move through the organization, versus how they're supposed to move. And I look at the meeting load, the approval chains, and the places where people are spending time managing the work instead of doing it.
What comes back is a clear, honest picture of the structural drag in your system — the places where your organization is working against itself. And a concrete plan for what to fix, in what order, with what expected impact.

This is the core of what I do. Once we know what's broken, we redesign it — not in theory, but in practice, with your real teams doing real work.
The redesign typically involves restructuring teams into cross-functional pods — small, stable groups with clear ownership, shorter decision loops, and the autonomy to move without waiting for permission from three levels up. This is the model I published in MIT Sloan Management Review, and it's been proven across more than 200 organizations.
But pods are just the container. The real work is redesigning everything around them: how work gets scoped and handed off, how decisions move, what meetings actually need to exist, how clients interact with the work, and what rituals reinforce clarity versus what rituals just burn time.
I'm there during the transition — coaching leaders, adjusting the model as it meets reality, and helping the team build the muscle memory of working differently. The goal isn't a plan on a slide. It's a new operating rhythm that the organization actually runs on.
What typically changes

My background is unusual for this work. I started as an industrial engineer, grounded in Deming and Lean. I’ve spent time at RAND, where I currently advise on AI’s implications for organizational structure and competitiveness. I’ve built and scaled companies. And I’ve spent the last 15 years inside agencies, consultancies, and complex project-driven organizations — more than 200 of them — learning what actually changes behavior and what’s just theater.
