ADVISORY & CONSULTING

Every engagement starts the same way: I find what’s actually broken.

I work directly with leadership teams — CEOs, COOs, heads of delivery, transformation leads. No junior consultants. No frameworks imposed from the outside. I bring 15 years and 200+ engagements worth of pattern recognition to your specific situation, and we figure out together what needs to change and how to change it.

The methods are battle-tested. The engagements are bespoke. And everything starts with diagnosis, because the thing that’s actually slowing you down is rarely the thing you think it is.

Diagnostic

Organizational Diagnostic & Executive Discovery

Timeline: 2–3 weeks
Format: Interviews, work sampling, decision-flow mapping
Deliverable: Structural drag map and redesign plan

This is where every engagement begins. I conduct a fast, structured assessment of where friction, misalignment, and coordination drag actually live in your system. Not where you think they are — where they actually are.

I interview leadership and team members across functions. I sample real work — projects in flight, handoffs in progress, decisions in limbo. I map how information and decisions actually move through the organization, versus how they're supposed to move. And I look at the meeting load, the approval chains, and the places where people are spending time managing the work instead of doing it.

What comes back is a clear, honest picture of the structural drag in your system — the places where your organization is working against itself. And a concrete plan for what to fix, in what order, with what expected impact.

Decision bottleneck map

Where decisions stall, who's really making them, and where ownership is unclear

Coordination cost audit

How much time is being spent managing the work versus doing it

Handoff failure points

Where scope, intent, and context get lost between people and teams

Redesign priorities

A sequenced plan for structural changes, ranked by impact and feasibility

Redesign

Operating Model & Delivery Redesign

Timeline: Typically 2–4 months active, plus sustainment
Format: Hands-on structural redesign alongside your team
Scope: Team structure, cadence, decision rights, client interaction

This is the core of what I do. Once we know what's broken, we redesign it — not in theory, but in practice, with your real teams doing real work.

The redesign typically involves restructuring teams into cross-functional pods — small, stable groups with clear ownership, shorter decision loops, and the autonomy to move without waiting for permission from three levels up. This is the model I published in MIT Sloan Management Review, and it's been proven across more than 200 organizations.

But pods are just the container. The real work is redesigning everything around them: how work gets scoped and handed off, how decisions move, what meetings actually need to exist, how clients interact with the work, and what rituals reinforce clarity versus what rituals just burn time.

I'm there during the transition — coaching leaders, adjusting the model as it meets reality, and helping the team build the muscle memory of working differently. The goal isn't a plan on a slide. It's a new operating rhythm that the organization actually runs on.

What typically changes

Team structure shifts from matrixed, multi-allocated individuals to stable pods with shared ownership. Decision rights get clarified so people know who calls what, and escalation stops being the default. Meeting cadence gets rebuilt around actual decision needs rather than habit. Client interaction shifts from periodic big reveals to high-frequency, low-friction collaboration. And handoffs get redesigned so that scope and intent survive the transfer.

Clients routinely report 2x effective capacity, 40%+ faster delivery, and dramatic reductions in meeting load and rework. But the thing they mention most is that the work feels different — clearer, less frustrating, more focused.

Advisory

Leadership Advisory & AI Readiness

Format: Ongoing advisory partnership
Cadence: Varies — weekly, biweekly, or as-needed
Also available: Executive briefings, focused workshops

Some leaders don't need a full diagnostic and redesign. They need a thinking partner — someone who's seen 200+ versions of their problems and can help them see what they're too close to see themselves.

That's what this is. An ongoing advisory relationship where I work alongside you on the hard questions: Where is the org breaking? What should we stop doing? How do we restructure for the growth we're trying to absorb? What changes when AI makes production cheap and judgment becomes the bottleneck?

I also offer more focused engagements for leaders navigating specific inflection points:

Focused engagements

AI Disruption Squads — A small, autonomous team within your organization that operates under a fully redesigned delivery model: AI-accelerated production, redesigned decision loops, continuous client collaboration. Not a pilot or a sandbox. Real work, real clients, real pressure.

Formulation Premium Audit — A structured assessment of your work portfolio through the lens of what AI commoditizes versus where judgment and accountability remain scarce. Produces a clear map of where you're at risk of being underpriced and where your real advantage lives.

Executive Briefing — A 90-minute working session where I bring the frameworks and you bring the questions. Often used as a front door — a way to test the fit and get immediate value before committing to a longer engagement.

HOW THIS IS DIFFERENT

This is a one-person practice. That’s the point.

When you hire Better Company, you get me. Not a team of junior consultants running a playbook. Not a methodology that gets installed regardless of context. You get someone who has spent 15 years inside organizations like yours, who has the pattern recognition to see what’s actually wrong, and who will work alongside your leadership team to fix it.

I don’t scale by adding headcount. I scale by working with leaders who then carry the change forward themselves. That’s why engagements tend to stick — because the organization learns a new way of working, not a dependency on an outside consultant.

My background is unusual for this work. I started as an industrial engineer, grounded in Deming and Lean. I’ve spent time at RAND, where I currently advise on AI’s implications for organizational structure and competitiveness. I’ve built and scaled companies. And I’ve spent the last 15 years inside agencies, consultancies, and complex project-driven organizations — more than 200 of them — learning what actually changes behavior and what’s just theater.

That combination — research rigor, operational experience, and deep domain knowledge — is what I bring to every engagement.

This isn’t a packaged program. It’s a thinking partner with a very specific set of experiences. Most deeper engagements start here.

Organizational Structure

Pod design, team composition, role clarity, reporting structures, and the coordination drag that comes with growth.

Delivery & Process

Workflow optimization, scoping and estimation methods, day structure, check-in design, and fixing the rework cycle.

Optional: Diagnostic workshops to speed the work

To get the most from advisory hours, many clients start with one of these. Each takes 2–3 retainer hours and gives us a shared map of what's actually going on.

  • 18-Point Agency Competencies Diagnostic

A facilitated discussion across delivery-focused competencies with high impact on success, profitability, client satisfaction, team happiness, and culture.

  • Agency Productivity Diagnostic

A 360-style workshop involving a cross-section of your team, benchmarked against our database of 80+ agencies. Exposes root causes of persistent challenges: missing margin, high rework, lower-than-expected productivity.

  • Agency-Client Diagnostic

An interactive workshop focused on your client base and delivery challenges — including a wrap-up assessment of key factors and next-best actions.

Each diagnostic consumes 2–3 hours of your retainer.
